Call sequencing for new-family onboarding

New families will book their onboarding calls in the right order and at the right pace — Orientation, then Intake, then Kickoff, then monthly check-ins — without staff having to police it by hand. Admins set the rules once; the Nest applies them to everyone who books.

What we're shipping

Today a new family can jump straight to a Kickoff or a check-in before they've done Orientation or Intake, and staff have to catch it. This release closes that gap.

Calls in the right order

Admins can say "this call can only be booked after that one" — either once the earlier call is completed, or as soon as it's booked.

A minimum gap between linked calls, e.g. "Kickoff at least 1 week after Intake". The calendar simply doesn't offer dates that are too early.

Families who joined through the onboarding portal, on a coaching program, must complete Orientation before any other call opens up.

A "Needs attention" list on CX's bookings page flags families who are blocked or whose plan broke — like an Orientation nobody marked as done.

Orientation-first only applies to families who joined through the onboarding portal and are on a coaching program. Families who signed up directly, alumni, and specialized programs are not affected. Families who already had an Intake or Kickoff before Orientation existed are exempt.

Scenario 1

An admin sets the order and spacing of calls

On a call type's settings, a new "Prerequisite calls" section.

  • Kickoff: after Intake is booked, at least 1 week later.
  • Monthly check-in: after Kickoff is booked, at least 3 weeks later.
  • The call type list shows each rule at a glance.
  • A rule that would loop back on itself (A waits for B, B waits for A) is refused with an explanation.

An admin turns on "Orientation first" for portal families

Configured on the onboarding portal's settings.

  • Pick which call is the Orientation call.
  • Pick which programs it applies to — the coaching programs.
  • Pick which calls mean "already past Orientation" (Intake, Kickoff), so families who started before Orientation existed aren't held back.
✓ Can be switched off in one click.

Archiving a call that others depend on warns the admin

If an admin archives (or deletes) the Orientation call type, the Nest says so out loud.

  • "Orientation-first is off for the onboarding portal while it stays archived."
  • Calls that depended on an archived call show a warning badge in the list.

Scenario 4

A new portal family sees Orientation first

Paula joined through the onboarding portal and hasn't done Orientation yet.

  • Orientation is the only call she can book.
  • Every other call is visible but blocked, with the reason, on her dashboard and on "Book a call".
✓ She knows exactly what to do next.
Scenario 5

Orientation is marked done during the call — Intake opens

The host marks Paula's Orientation completed while they're still on the call.

  • On her next visit, Intake is open and she books it.
  • Kickoff now shows "Book your Intake Call before booking your Kickoff Call."
✓ The family can leave the Orientation call with their next calls booked.
Scenario 6

The calendar only offers dates that respect the spacing

Gary's Intake is on Tuesday Oct 6 at 4pm. Kickoff must be at least a week later.

  • The calendar explains the rule and opens on the first allowed day — Tuesday Oct 13. Earlier days are greyed out.
  • He books Kickoff on Oct 13. The first monthly check-in then opens 3 weeks later, on Nov 3.
✓ No picking a date only to be rejected afterwards.

  • Orientation-first doesn't apply — Intake is open straight away.
  • The call order an admin set still applies: Kickoff waits for a booked Intake.

Scenario 8

Booking for a family follows the same rules

CX opens "Book for student" for Uma, whose Orientation hasn't been marked done.

  • The rules box at the top now lists "Prerequisite calls must come first" and "Respects the minimum gap".
  • Intake is listed as "blocked by call sequence", with the same reason the family sees.
✓ CX can explain the block when a family calls. Override remains for real exceptions.
Scenario 9

Rescheduling can't break the spacing

CX tries to move Gary's calls closer together.

  • Moving Intake to 3 days before Kickoff is refused: "Your Kickoff Call on Oct 13 must be at least 1 week after this call. Move the Kickoff Call first, or pick a date on or before Oct 6."
  • Moving Kickoff a day too early is refused too, naming the first allowed date.
✓ The message tells CX exactly what to do instead.
Scenario 10

"Needs attention" catches stuck families

A new panel at the top of CX's bookings page.

  • Uma's Orientation ended and nobody marked it — she can't book anything until it is. Flagged the moment the call ends.
  • CX cancels Gary's Intake: his Kickoff stays booked, and is flagged because the call it depends on is gone.
  • Each flag has an Open button straight to the booking. Flags clear themselves once fixed.
✓ Nothing is cancelled automatically — CX decides.

Decisions needed before we switch it on

The feature is ready, but how we configure it matters. These came out of checking the plan against how the Nest works today.

1. Should "Intake needs Orientation" apply to everyone?

Rules on a call type apply to every family. If we set "Intake requires Orientation completed", families who didn't come through the portal (and never get an Orientation) would be blocked from Intake too.

Recommendation: don't add that rule. "Orientation first" already holds back portal families, and leaves everyone else alone.

2. "Monthly check-in needs Kickoff" could block current students

Current students whose Kickoff happened before the Nest, or was recorded elsewhere, have no Kickoff booking in the Nest. That rule would stop them booking check-ins.

Recommendation: count how many active students have check-ins but no Kickoff in the Nest before adding this rule — or leave it out for now.

3. Moving a call inside the gap needs an Override today

If a family genuinely needs Kickoff sooner, CX can't drag it inside the gap from the edit screen; they cancel and rebook it with Override.

Question for CX: is that workaround acceptable, or do you want an "override the gap" option on the edit screen? It's a small addition.
One clarification. The original request mentioned an existing rule that keeps Prime calls blocked until the first call is done. There's no such rule in the Nest — Prime calls only use "finish your current one before booking another". Nothing needs to be kept in sync with it.

Rollout

In order — each step depends on the one before.

  1. Create the Orientation call typeIt doesn't exist in the Nest yet. It needs the short name orientation-call (so the onboarding portal recognises it), and must be offered on every coaching program — otherwise families would be told to complete a call they can't book.
  2. Ship this releaseNothing changes for anyone until an admin adds rules.
  3. Configure the onboarding orderAdd the call-order rules (with decisions 1 and 2 settled) and turn on "Orientation first" for the onboarding portal, for the coaching programs.
  4. Brief CXOn the Orientation call: mark it completed, then use "Book for student" to book Intake and Kickoff. Keep an eye on "Needs attention".
  5. Tell the onboarding portal team it's liveThey switch the portal to show Intake as locked until Orientation is completed, so both places tell families the same thing.
